i know it's quite chaotic but you get used to it over time, hope this answers your question.
The bigger sprites are made to look like a formation of many soldiers like in total war games
Small sprites are just individual soldiers that are not in formation.
Why are some of the units massive compared to others?
The mod is quite good--especially the art. I appreciate the heir mechanic--it does indeed add a Total War style flare to things. It does feel like the unique skill tree for the faction needs some further expansion, as current it only goes to level two and doesn't give a lot of detail as to what it does (1 extra guy per rank per week, it seems). It could use some sub-skills, though perhaps you are working on that. And like you said, the power of the faction is slightly high, though the balance is interesting in that regard since a lot of the units are fairly glass cannon-y (though the heir mechanic makes up for this for some units). All in all though, this is a worthy addition to the game and I can recommend it.
