That's what I did, but when I boot the game, it reverts back to the smaller (cut) file. I can only assume that the steam mod update check is somehow replacing the larger file. I also tried over-writing AND deleting/replacing. I also tried unpacking the bsa and installing the files manually, but it still wouldn't work. She will not wear any other armour in her inventory.
I couldn't reproduce the crash while removing armor, strange, got more info about that one? Does it work on other followers?
I didn't know that the Launcher overwrites files with the same name, you can (and should btw) use SKSE to bypass the launcher. Also the files unpacked overwrite the main compressed file, so it should work, try again.
Does your PC or laptop has enough VRAM to run the game? If you don't, please don't get the Uncut version.
so basically all I have to do are:
subscribe here --> download the .bsa file (uncut) --> replace it --> check it at the client --> play

Just to clarify, I subscribed to the mod after clearing all files from previous attempts and performing a 'clean' save. You have to use the launcher, otherwise steam will not install the .esp file. I did this but did not boot the game.
I went to the Skyrim/Data folder and replaced the 'cut' version of the .bsa with the version from your site. I then bypassed the launcher using SKSE as you suggested and launched the game.
I asked her to follow me, then placed an alternate armour in her inventory. It didn't switch. I exited the game, extracted the files from the .bsa and installed them manually, and tried again. Still no change.
I'm no modder, but I wondered if perhaps the instructions in the .esp might ignore the new files? Just spit-balling. Anyway, I will continue to watch this mod with interest. As I said, I do like your work and would like to use it, but customization is a favorite thing with me.

I found a way around the problem of not being able to change the armour by using a follower mod called 'Amazing Follower Tweaks'. It adds a context menu to the usual dialogue, that allows you to change/remove the armour, and a lot more besides, and does not appear to upset anything else.
