fantastic but 2 eyes?
this is like somethign out of conan - i love it - but one of the eyes should be an empty socket, imho ;)

Also agreed! A two eyed demoman is just weird. If not that, an empty socket would still be preferable.

The undead spirit would probably ignite both eye sockets, seeing as he did have 2 eyes at one point. Just because the living charachter would only have one eye, doesn't mean that when he dies, his skeleton doesn't have 2 eye sockets.

i think the idea behind this is that the eyelander has fully consumed him so personally i think it should just have one eye

Except the skull actually has no eyes, it's just like arcane energy from the inside of the skull showing through the sockets, or some similar magical gobbledygook.

Either way, it's still consistent with Demoman. It's not like he only has one eye socket.

Or you could have one socket completely sealed over with bone. I'm sure I've seen a skull like that in a movie, but I can't remember which.

Or maybe both? You can change from an empty socket to a team colored gem? That would be cool.
