Suggestions
I was thinking to create a slightly different specialisation on their troop tree. Altough I would like some help designing and implementing it as I don't have much time.

Here are my ideas:
Keep each City-State's troop tree similar to the Native faction(i.e Swadians/Rhodoks use crossbows Khergits use Cavalry) and just alternate certain troop trees based on the faction's geographic location, for example, a nation based in a heavily wooded location would have a larger Archer corp and a nation based in a grassland would have a heavier cavalry corp. Of course you could go all out and apply economic factors such as the local resources, like if Curaw(a major iron producer) had many more swords and armor compared to Dhirim(A agricultural power)which could have more padded armor and polearms. Take into account factors such as how trade would be effected and you could have some very reasonable and balanced forces.

Custom troop trees would be cool

but one big problem with the game in my opinion is banners... not a hard fix just need more banners as I see many lords with the same ones!

I agree this would make it very Interesting for playthroughs
Can we build stuff for the towns like Novas Aetas?
Kill able Lords would also be cool. I hate it when i defeat a Lord 10x times and even after this he comes back to challenge me or to attack my villages and citys...

It would be good if you could decrease the sizes of armies and garrisons
And if you can "Conquer" Villages. So you dont need to take an Castles if you dont want. You can Go with your Soldiers and fight or participate with the Village Leaders that they Join You when you have enough Skills for that.

Nah dude, there wouldn't be enough colors/banners, not to mention the engine probably would crash half the time you try to load the game.

I think the only oddball thing I've seen is the crazy high garrisons and ammunition (why do you get 55 throwing daggers?), otherwise this is neat.

if the lords of the fallen kingdoms could create their own nations, the game would become more surprising and random
