Download GARbro [github.com] and open it.
Inside the program, go to the directory where your game is installed.
Right-click on game.rgss3a and select extract.
A warning will pop up asking permission to overwrite some files with the same name, allow it.
Delete the game.rgss3a file. If it’s still in the folder, the game will use it instead of the unpacked files.
The character sprites are in BLACK SOULS\Graphics\Characters. Choose the sprite you want to change and replace it with another sprite using the same name. For example, if you want to replace Grimm’s sprite with Alice’s, you’ll need to put Alice’s sprite in the directory with the filename $主人公
The process for changing BGMs, CGs and battle sprites is the same, just be careful not to accidentally use an image that’s too large.
