Retreat Is Stupidly Punishing
Why the heck do I start with a party of the Hero and a single Infantry in one stack and a single Scout in another army?

It's stupid. Why the hell does my 5 move Cavalry ONLY get to run away 2 tiles when it has to retreat from a fight, have ZERO movement left, and just dies on the next attack that the enemy army can OBVIOUSLY catch up to you in 2 movements and kill you? That's STUPID. You should be allowed to run away and still have your movement, or else you aren't actually running away, you're getting slaughtered. Who thought that would be a good decision in literally any way, shape, or form? If you're guaranteed death the moment you retreat from a fight, you may as well at least get some damage in before you die. Genuinely stupid gameplay that serves no purpose except to punish.

Because this game has simultanious movement and you can run away with that cav next turn easily. It is not your turn and then the ais turn, this is all done at the same time.

That has not been my experience. The enemy will approach, instigate the fight, I'll retreat, and then I'll have 0 movement to run away on my turn. I'm going to try another game now that I know more, and see if I just tried to move too quickly/when it was still the AI's turn.

Queue the next turn's movements and then hit the button that does the queued movements as soon as the next turn starts.. your units will move ahead of the AI

yea but your still hosed when you have a story element pop up at the begining of your turn, and the ai almost moves all units instantly. very small window to do this.

Yep, if the AI wants to follow you, and it seems like 50% of the time they do. Your retreating unit is just prolonging its own demise. I think reducing the damage retreating units take from 50% to 25% or 33% would give them more time to get backup from another army before getting chased and slowly killed off.

Having played a lot of paradox games where retreating armies is not very punishing I love this retreating. The less a punishing it is the more the game becomes whack a mole. This doesnt just affect the player but the ai too and 33% even gives them good odds of finding a city to hide in and heal. It becomes significantly harder to ever kill an army because running is so safe and the fights are so all or nothing that unless there is no choice youd never fight an unbalanced battle.

This sounds like the AI moves at the beginning of your turn - not at the end of it. Is that right?

the AI waits some amount of time so not right at the start

The popup spam is the bane of this game, I'd reduce all quests by 90%, maybe more.

Hell I'd rather have no quests than this experience.
